Anonymisation

Three rules every case study passes before publication.

  1. No client name, project code, location, supplier, or individual identification.
  2. Dollar figures bracketed, never precise. Time references kept general.
  3. Sector reference sufficient for a buyer to assess relevance — not sufficient to back-identify the client.

Brownfield process utility pipework tender — multi-revision commercial review

A subcontractor preparing a competitive tender for a brownfield process plant expansion engaged Positive Earth to bring commercial review discipline to a fast-moving submission. The client was applying a lean-procurement methodology requiring full cost transparency, multiple revision cycles, and a defensible cost build-up that would survive scrutiny from both the client’s commercial team and the wider tender field.

The pre-tender pack included a large scope brief, an evolving 80+ item photo register linking scope to site evidence, supplier inputs at varying levels of completeness, and a tight submission deadline that ran across multiple revision cycles before close.

  • Ran the submission through nine revision cycles maintaining version control and rate consistency

Final lean submission tightened to a defensible range without abandoning the subcontractor’s margin position. Scope risk visible to the tender team before submission, not after award. The reconciliation logic and commercial structure built for this submission became a reusable template for subsequent industrial pipework tenders.

Mechanical works post-project commercial review — boiler room utilities

A completed mechanical works package — boiler-room utility relocation in a live brownfield processing plant — needed a structured post-project commercial review. The estimating team wanted to test whether the original cost build-up held up against delivered hours and materials, whether the fee structure recovered as intended, and what should change in the next pricing cycle.

The package was a substantial delivered value, with a mix of mechanical, piping, and rigging scope completed in a constrained shutdown window.

The package graded A− (87%) against an internal commercial-defensibility benchmark — the highest grade applied to a post-project review at that point. Gaps in the original estimate were identified, categorised, and logged. The next equivalent quote was built on a tightened rate base with double-loading risk explicitly checked.
